PPC Case Study: How We Recovered a Campaign After 60 Days of Losses

Most PPC case studies on the SERP read the same way. Pre-baseline number, post number, percentage gain, logo of the client. The format conveniently hides the period before the recovery, where the campaign was bleeding and nobody had figured out why. Eight months ago, a $24K-monthly-spend lead-gen account in the Midwest landed on our desk after 60 days of unbroken decline. Cost per lead had climbed from $310 in week one to $920 by week eight. Lead volume had dropped from 27 a week to 9. The client was three weeks from pulling spend entirely. This is the PPC case study of how we stopped the bleed, ran the recovery in seven steps, hit a stable $290 CPL by day 120, and the two things we tried in the first week that made it worse.

What a PPC case study should actually contain, in operator terms

Most PPC case study deliverables function as marketing collateral. They show what was, what is, and a percentage between the two. The format is fine for a sales deck. It’s useless for another practitioner trying to learn from the engagement.

A useful PPC case study includes the full timeline, including the period when things were broken and the agency or in-house team didn’t yet know it. It names the conversion definitions, the spend mix, and the attribution window. It walks through the diagnosis order, not just the fix list. And it discloses the things that were tried and didn’t work, because the absence of failure cases is the giveaway that the writeup is sales material rather than reporting.

The campaign in this case study had been running for 11 months before the 60-day decline started. The first 9 months were healthy. CPL stable around $340, lead volume between 24 and 30 a week, ROAS proxy reading positive against a $4,800 average customer LTV. Performance was good enough that nobody was running weekly Search Query Reports. The decline started inside a platform update window, accelerated for 60 days, and only got escalated to us once the trailing 7-day CPL crossed $900.

That delay was the most expensive part of the engagement. Most accounts hit losing periods because nobody is checking the right report often enough. The campaign doesn’t fail dramatically. It drifts, and the drift compounds.

Why most PPC case studies on the SERP are misleading

Three patterns make the SERP’s case studies unreliable as references.

The first is selective baselines. The case study reports lift “from baseline” without naming what the baseline period was or whether it was healthy. A 700% revenue lift from a baseline that had cratered three months earlier is meaningless. The campaign was probably just recovering to where it should have been. Without naming the prior healthy baseline, the lift number is mostly artifact.

The vanity-number trap

The second is vanity numbers without spend context. A lift of 48% in CPL on an account that runs $2K a month tells you nothing about whether the same fix would work at $50K a month. Account size changes which findings matter. A PPC case study that doesn’t name the monthly spend is hiding the most relevant variable. Across our book, the same 7 audit findings show up at $20K-monthly accounts and $80K-monthly accounts, but the order of impact is different depending on scale. The third is no failure receipts. Every PPC case study on the SERP shows what worked, none show what didn’t. The omission is the tell. In real engagements, at least two things you confidently ship in week one don’t move the metric. Sometimes they make the metric worse. Including those failures is what separates a useful PPC case study from sales material.

In this account’s recovery, we tried two things in the first week that we’d recommend to nobody. Both made the bleed worse before we admitted the mistake. Hiding those would have cleaned up the case study. It would also have made it useless to anyone else running into the same recovery problem.

The seven-step recovery sequence

The recovery ran from day 60 to day 120, with stabilization continuing for another 30 days. The seven steps below ran in dependency order, not severity order. Order matters more than the items themselves on a recovery this far gone, because each step depends on the previous one having stabilized.

1. Force-pause everything except brand search for 72 hours to halt the bleed. The first decision was unsexy. Stop spending on anything where the bidder might be learning from the broken signal. Brand search stayed on because it was profitable and the auctions were stable. Everything else paused inside the Google Ads campaign settings. The bleed stopped immediately. The 72-hour window gave the team time to diagnose without watching the daily spend grow.

2. Open the GTM container and validate every conversion tag against the source. Inside Tag Manager Preview Mode, we walked through each conversion event in sequence. Two issues surfaced. The form-fill tag was firing on form-load instead of submit, which had quietly broken in the platform update 60 days earlier. The phone-call conversion was firing on every page load because the third-party tracking widget had updated its embed script and the trigger no longer matched. We rebuilt both triggers on dataLayer events and validated them against the CRM in 4 hours.

3. Audit the trailing 60-day search query report against the negative keyword list. Once tracking was clean, we exported the 60-day SQR to BigQuery and tagged each query for intent. 41% of total spend in the period had gone to queries the negative keyword list should have caught. The platform update had also reset some of the campaign-level negatives we’d applied months earlier, which the previous account manager hadn’t noticed. We rebuilt the shared negative list with 380 single-word negatives, applied at account level, and validated the application in Google Ads Editor.

4. Roll back Performance Max to a known-good configuration. The PMax campaign had drifted during the 60 days because brand exclusions had been reset by the platform update and nobody had reapplied them. We had a saved configuration from the campaign’s healthy period in our version-controlled docs. We restored brand exclusions, reapplied the asset group structure, and locked the audience signals to the previous working set. Settings live in PMax under Account-level brand exclusions and the campaign-level asset group settings.

5. Rebuild Search with phrase and exact match only, no broad match. Broad match keywords were one of the contributors to the wasted-spend pattern in the SQR. Although broad match plus Smart Bidding works on stable accounts, on a campaign mid-recovery it just feeds the bidder more noise. We pulled all broad match for 60 days, ran with phrase and exact only, and planned to reintroduce broad match selectively after the bidder stabilized. CPC on head terms dropped from $7.20 to $4.90 within two weeks.

6. Reapply the negative keyword stack across both Search and Shopping. With the new negative list built, we applied it to every active campaign in the account, not just Search. Performance Max picks up some negatives indirectly through brand exclusions, but the broader campaign-type protection sits in shared negative lists. We also added a campaign-type-aware negative list excluding any term where Shopping had ranked first organically in the trailing 30 days, which prevents Search from cannibalizing into Shopping’s auctions. Wasted spend dropped from 41% to 11% by week three of the recovery.

7. Set a 21-day learning lockout with no bid changes during retraining. This was the hardest step to enforce because the client wanted weekly visible changes. We held it anyway. Smart Bidding needs 14 to 21 days of clean signal to retrain on a corrected conversion definition. Touching tROAS or tCPA targets during that window resets the learning period. We documented the 21-day rule in the client’s weekly update and shared why the dashboard would look quiet during that window. Day 21 forward, the bidder started biasing budget back toward keywords with real lead production. The lessons here align with what the no-PMs experiment 11 months later on this site argues for ops cadence in a different vector. Patience is a feature.

The hardest sub-problem, deciding when to override Smart Bidding mid-recovery

The trickiest part of any PPC case study covering a recovery is the question of when to manually override the bidder during the relearning period. Override too early and you reset the learning. Override too late and you leak budget on bad clicks the bidder hasn’t yet downweighted.

The rule we use across recoveries is that automated bidding stays untouched for the full 21-day lockout unless one of three conditions hits. The first is a brand-safety incident, where ads start serving on queries with reputational risk. The second is a budget-pacing issue, where the campaign is hitting its daily cap before noon and missing the back half of the day. The third is a CPL doubling against the prior 7-day moving average, which signals the bidder hasn’t recovered and is making things worse.

In this account, we hit condition two on day 9. Daily budget was burning through by 11 AM on three consecutive days, and the back-half of the day was dark. We adjusted daily budget upward by 15% rather than touching tCPA or pausing the campaign, on the theory that the bidder needed more daily impressions to retrain on cleaner signal. The adjustment held. Day 21 came in at $610 CPL, down from $920, and the bidder’s confidence interval started tightening.

Most accounts in recovery don’t hit any of the three override conditions and just need the lockout time. The discipline of refusing to touch the campaign during retraining is what separates a clean recovery from a six-month staircase of partial fixes.

The tooling stack we ran the recovery on

Google Tag Manager Preview Mode for the conversion tracking validation. Google Ads Editor for the bulk negative keyword application and the campaign rollbacks. BigQuery’s GA4 export plus a SQL pivot in Looker Studio for the 60-day SQR analysis, which let us tag every query with intent and source-of-spend in 25 minutes instead of three hours.

The single most useful artifact we kept across our recovery work is a version-controlled config document for each active campaign. Every time we ship a change to PMax brand exclusions, audience signals, or asset group structure, the new config gets logged in Notion with a date and a one-line reason. When the platform update 60 days earlier had reset the brand exclusions, the rollback took 18 minutes because we had the previous working config documented. Without it, the rollback would have been a guess against memory.

Total tooling cost during the recovery was effectively zero, because everything we used was either free or already in our existing stack. Recovery work doesn’t usually need new tools. It needs better documentation than most agencies actually keep.

What actually moved the recovery

Measured at day 120 against the day-60 baseline (the worst point in the decline). CPL dropped from $920 to $290. Lead volume climbed from 9 a week to 28 a week. Account ROAS proxy returned to positive against the $4,800 customer LTV figure.

The biggest factor was step one, the 72-hour pause

The single biggest contributor to recovery wasn’t a campaign change. It was stopping the spend on broken signal long enough to diagnose. In the 72 hours we paused everything except brand search, the team ran the GTM validation, the SQR export, and the PMax config audit. By the time we restarted spend on day 4, the bidder had clean signal to learn from. If we’d skipped the pause and tried to fix in flight, the relearning period would have stretched to 60 days instead of 21.

The second biggest factor was step two, the conversion tracking rebuild. Once form-fill tags fired on submit instead of load, reported conversions dropped 32% in week one because the inflated count went away. Real lead volume from the CRM held steady, then climbed within 14 days as Smart Bidding retrained on the cleaner signal.

What mattered less than expected

Match type discipline produced a meaningful CPC drop but didn’t change lead volume materially. The CPC savings reallocated budget to better queries, which is where the volume lift actually came from in week three onward.

PMax rollback to the saved configuration produced a CPL drop in branded queries but neutral movement on prospecting CPL. The saved config wasn’t optimized for the current product mix, just for the platform’s working state. We had to do another optimization pass on PMax after the recovery stabilized.

The 21-day learning lockout was load-bearing for the recovery to compound, but it didn’t show as a single attributable lift. It just enabled every other change to actually take effect. Skipping it in favor of weekly tweaks would have unwound roughly 40% of the recovery.

What we thought would work but didn’t

Two recovery actions we shipped in the first week made the bleed worse, and we pulled both within four days.

Increasing daily budget to “buy our way out”

The instinct on day 1 was that more budget would surface more leads and the bidder would optimize through the volume. We increased daily budget by 30% across the active campaigns. CPL climbed another 14% inside 72 hours. The bidder was still learning from the broken conversion signal, so the extra budget bought more bad clicks at higher rates. We rolled the budget back on day 4 and learned the rule: never feed the broken signal more cash. Budget can only help once the underlying measurement is fixed.

Switching bid strategies from tCPA to manual CPC mid-recovery

The reasoning was that manual CPC would give us tighter control during the diagnostic period. The execution killed it. Manual CPC reset the bidder’s learning data on the campaigns we switched, which meant the day-21 lockout clock effectively restarted. CPL stayed elevated for another two weeks while Smart Bidding rebuilt its model from scratch on the cleaned signal. We switched back to tCPA on day 5 and accepted the cost of the false start. Bid strategy changes mid-recovery are almost always a mistake. The bidder is not the problem during a relearning period.

What this recovery actually cost

The 60-day pre-recovery losing period cost the client roughly $11,200 in wasted spend versus a healthy baseline, calculated against the pre-decline CPL of $310. That cost came out of the client’s budget before our involvement, which was the most important number in the engagement and the one no PPC case study on the SERP includes.

Our recovery work took 38 hours of senior strategist time across the first 21 days, plus 14 hours of analyst support on the SQR analysis and the negative keyword rebuild, plus 6 hours of GTM specialist time on the tracking validation. Total agency labor through day 21 was 58 hours. Days 22 through 120 ran on the standard retainer cadence at roughly 9 hours a month of senior time.

Tooling cost was zero. The version-controlled config doc had been built in a previous engagement, and BigQuery storage for the 90-day SQR cost $14 in compute. The client’s incremental cost across the recovery was the difference between their normal retainer and the 38-hour intensive in week one, which we billed as a project add-on at $4,800.

The math: $4,800 in agency project fees, against $11,200 in pre-recovery spend losses that stopped immediately and a campaign that returned to a profitable CPL inside 60 days. The recovery paid back during the project itself.

What to take from this

Most PPC case study deliverables on the SERP hide the part that matters. The 60-day losing period in this engagement happened because nobody was running weekly SQRs on a healthy account. The campaign drifted during a platform update window, the drift compounded, and by the time it surfaced as a CPL problem, $11,200 of budget had already been wasted.

The cheap lesson costs nothing to apply. Set a calendar reminder every Monday morning to open the trailing 7-day SQR on every active campaign. Look for queries you didn’t expect, spend distributions that have shifted, and conversion rates that have dropped against the prior week. Most account recoveries we run could have been avoided by a 15-minute weekly check.

The harder lesson is that recoveries need patience. The 21-day learning lockout is what makes the seven-step sequence actually work, and it’s also the step most clients want to override. Resisting that pressure is what separates a real recovery from a partial one. Any PPC case study claiming faster recovery than that is either skipping a step or measuring against a baseline that wasn’t healthy.
